Before You Spend Another Dollar on Marketing, Find the Hidden Leak in Your Practice

Last month, I wrote about declining consumer confidence, Petflation and why independent veterinary practices are beginning to experience more white space in their appointment books.
This month, I’d like to challenge another assumption I hear almost every week.
“Our phones just aren’t ringing like they used to.”
Maybe.
But after spending the past month reviewing the front desks of several independent veterinary practices, I’m beginning to think that’s only part of the story.
In some practices, the phones were ringing.
The opportunities simply weren’t making it into the exam room.
That’s a very different problem—and fortunately, it’s one you can actually fix.
The Biggest Leak Nobody Talks About
Practice owners naturally look at marketing when appointments begin slowing down.
Run more Google Ads.
Boost Facebook.
Send another postcard.
Increase your marketing budget.
Marketing certainly has its place.
But if your front desk isn’t consistently converting new client enquiries into appointments, marketing simply pours more water into a bucket with a hole in the bottom.
The leak isn’t outside your practice.
It’s sitting at the front desk.
What I Found
Over the past month I reviewed phone data from multiple practices.
Some front desks were outstanding.
Others revealed problems the owners had no idea existed.
I found:
- Phones unanswered during lunch.
- Calls rolling to voicemail.
- Office hours beginning after many clients had already tried to call.
- Little or no follow-up.
- CSRs with dramatically different conversion rates.
The shocking part?
Many owners thought they had a marketing problem.
They actually had a conversion problem.
Your Phone System Already Knows the Answer
Most modern VOIP systems—Weave, Mango and PetDesk among them—are quietly collecting an incredible amount of information.
They know:
- When people call.
- Which calls were answered.
- Which went to voicemail.
- Which were abandoned.
- Which CSR handled the call.
- Often even the tone of the conversation.
Yet very few owners ever look.
Spend fifteen minutes in your Call Log.
You may discover opportunities worth thousands of dollars every month.
The Humble Phone Log
One of my favourite tools costs nothing.
A Google Sheet.
Every New Client enquiry gets recorded.
Who answered?
Did they book?
Did the client arrive?
Within weeks, patterns appear.
One recent practice had three CSRs.
Their conversion rates?
83%
65%
32%
Same practice.
Same phone.
Same fees.
Very different results.
That isn’t luck.
It’s training, communication skills and attitude.
Introducing the NCCI
This month I’d like to introduce a KPI that I believe every practice should begin tracking.
The New Client Conversion Index (NCCI).
The calculation is simple:
Arrived New Clients ÷ Incoming Calls × 100
Practices consistently achieving an NCCI above 10 are generally doing an excellent job converting enquiries into arriving patients.
If your number is lower, don’t assume you need more marketing.
First determine whether you’re converting the opportunities you already have.
Don’t Forget the No-Shows
Even after a successful phone call, one challenge remains.
The no-show.
Rather than requiring deposits, I’ve found a much warmer approach.
Before ending every New Client call, simply gain three commitments:
“We’ll be ready for you.”
“Can I count on seeing you then?”
“If your plans change, would you give us a quick call?”
Simple.
Professional.
Respectful.
And remarkably effective.
Final Thoughts
One of the lessons I’ve learned over the years is that successful practices don’t guess.
They measure.
Before spending another dollar on marketing, spend thirty minutes understanding what’s happening at your front desk.
You may discover your next twenty new clients were already trying to find you.
They just never made it into the exam room.
